I've watched about 30 CS teams try to implement AI agents over the past year.
Most of them failed. Not because AI doesn't work. But because they made the same three mistakes.
Here's what I learned from the teams that actually succeeded — and what the failing teams got wrong.
The Pattern I Keep Seeing
A CS leader reads about AI agents. Gets excited. Tells their team: "We're implementing AI."
They pick a tool. Sign a contract. Launch it to the team.
And three months later? The tool sits unused. The team is frustrated. And the leader is wondering what went wrong.

Mistake #1: Starting with the Wrong Layer
Most teams want to jump straight to the sexy stuff.

It's not exciting. But it's the foundation that makes everything else work.
Real example:
One team I worked with wanted AI to predict churn. They had a fancy predictive model ready to go.
But their CRM was a disaster:

Health scores manually updated (or not updated at all)
Usage data disconnected from customer records

No one trained the team on when to use it

AI agents aren't a tool you add to your stack. They're infrastructure that replaces parts of your workflow.
What actually works:
Map your workflows BEFORE you deploy AI.
Ask:
What does a CSM do when they prepare for a QBR?
Where does data enrichment happen today?
How do we currently spot expansion signals?
Then replace specific steps with AI agents:
Old workflow:
CSM manually reviews CRM notes
CSM searches usage data
CSM drafts QBR deck from scratch
CSM sends for review
CSM presents
New workflow with AI:
AI agent compiles notes, usage, and sentiment into summary
CSM reviews 2-page brief (5 min instead of 45 min)

See the difference? You didn't just "add AI." You rebuilt the workflow.

A team deployed an AI meeting recap tool. No one used it for 2 months.

Share these metrics with your team. Show them the time saved. Show them the signals caught.
When CSMs see proof that AI makes their life easier, they use it.
Real example:

Involve CSMs from Day 1.
How:
Week 1: Survey the team. Ask:
What tasks eat the most time?
Where do you feel like you're missing signals?
What would make your job easier?
Week 2-4: Pilot with 2-3 CSMs. Let them test the AI agents. Get feedback.
Week 5-6: Iterate based on feedback. Fix what's broken.
Week 7: Roll out to full team with testimonials from pilot CSMs.
When CSMs feel like they helped build it, they use it.
Real example:
A company tried to deploy AI email drafting agents. CSMs hated it because the tone was too formal.

You still decide the strategy. AI just makes execution faster and more consistent.

It flagged 50 accounts. CSMs had no idea what to do with them. No playbook. No process.

Expansion criteria (what makes an account ready?)
Playbook (what's the outreach sequence?)
Handoff process (who owns the upsell conversation?)
Then AI did its job: flag accounts that meet the criteria, draft the first outreach, track the sequence.

The lesson: AI amplifies strategy. It doesn't create it.
